There's a moment at the start of every firm engagement that I've come to recognize.
I sit down across from the managing partner. They've prepped for the conversation. They've got numbers, a list of concerns, maybe a deck.
And about 20 minutes in, they say some version of: "...but the real problem is..."
That's the actual conversation. Everything before it was the warm-up.
My job isn't to validate the prepared agenda. My job is to create enough trust in the first 20 minutes that they're willing to say the real thing out loud.
Strategy comes second. Honesty comes first.

In the last six firms I audited (all between 18 and 42 attorneys), the partner profitability gap between the top quartile and bottom quartile averaged 2.4x.
Same firm. Same overhead. Same support staff.
When we dug in, three patterns showed up every time:
1. Top-quartile partners had structured intake handoffs. Bottom-quartile partners were still doing intake personally.
2. Top-quartile partners delegated work two levels down. Bottom-quartile partners delegated one level — or not at all.
3. Top-quartile partners had a clear matter-acceptance filter. Bottom-quartile partners took work that came in the door.
None of this is about talent. It's about operational discipline.
The hardest conversation in a mid-size firm isn't about compensation. It's about why two equally talented partners produce wildly different margins — and what to do about it.

The "Hero" Paradox: Why being the smartest person in your firm is a growth killer.
Many law firm owners fall into the "Hero" trap. You’re the one who fixes every mistake, answers every client escalation, and makes every minor administrative decision. It feels productive, but it’s actually your biggest bottleneck.
To scale, you have to transition from the Doer (the person performing the task) to the Director (the
person managing the outcome).
How to start the shift today:
👨🏻💼The 80% Rule: if a team member can do a task 80% as well as you, let them do it.
📄Standardize the "How": If you don’t have a written process, you can’t expect a consistent result.
🗓️Audit your Calendar: How much of your day is spent on $50/hour tasks versus $500+/hour
