We deleted our own case study this month.

We scored five real Cairo and El Gouna Airbnb listings this week on our 100-point engine. What we found is the whole story of why good apartments earn badly.

One poolside El Gouna 2BR - excellent host, 4.94 rating - had surfaced only 5 amenities out of 24. Every guest filtering for a pool, AC or wifi never saw it. A Maadi 3BR family flat was being sold in 7 photos; guests assume the rooms you don't show are the bad ones. Average score across the five: 67/100.

None of these are operating problems. They are merchandising problems, and they cost real money: in El Gouna, ten points of occupancy is worth about $4,600 a year per unit at market rates.

There is a real difference between revenue you earn once and revenue that builds on itself, and most short-stay rentals only ever produce the first kind.

Here is what that looks like in practice. A guest books through a platform. You pay 15-18% commission. They stay, they enjoy it, they leave, and they vanish into an inbox you cannot reach. Next season you start again from zero and pay full price for the next stranger.

Now the other version. The same guest books direct. You hold the contact details. In September you can message them about December. That second booking costs you nothing to acquire, and the third costs nothing either. Meanwhile the operation itself gets better, so people recommend it, and recommendations are the only marketing that gets cheaper over time.

That is the whole book-direct thesis for property owners in Egypt. Not a discount, an asset.

Shoulder season is when you build it, because in peak weeks nobody has the time to fix anything.

August is the month that decides September for property owners in Egypt, and almost nobody treats it that way.

Four decisions are sitting in front of you right now.

First, who owns the guest. If every booking arrives through a platform, the guest is theirs, and you pay 15-18% again next time to reach the same person.

Second, whether the unit is licensing ready under Decree 209/2025. El Gouna and New Alamein are qualifying tourism destinations, but each unit still needs its own eligibility check, and that takes time you only have if you start now.

Third, whether your direct price actually beats your own OTA price. If a guest can find you cheaper on a platform, your direct channel is decoration.

Fourth, who answers a guest message at 11pm. Response speed is not a nice-to-have, it is the difference between a booking and a browser.

None of these cost much to fix in August. All of them cost a season to discover in September.

Something structural changed for holiday-home rentals in Egypt, and it is worth reading properly instead of second hand.

Decree 209/2025 created a formal Holiday Home licensing path. In plain terms, short-stay rental now has an official route rather than sitting in a grey area, and El Gouna and New Alamein are qualifying tourism destinations under that framework.

The important nuance, because this is where the WhatsApp version goes wrong: the destination qualifying does not mean your unit qualifies. Ownership documents, building type and the development's own rules all matter. Your neighbour's answer is not automatically your answer.

If you are aiming to have a unit earning from September, the useful order is: check eligibility first, get the paperwork moving, then build the listing and the direct booking channel. Doing it in reverse is what costs people the season.

Most property owners in Egypt treat OTA commission as the cost of doing business, and to a point it is. The platforms bring demand that is very hard to build alone in a first season.

Here is the part that quietly hurts. That 15-18% is not a one-time entry fee. The platform keeps the guest: the email, the phone number, the reason to come back. So next August you pay full commission again on a guest who already knows your apartment, already liked it, and would have booked you directly if you had ever asked.

That is the difference between renting demand and building something you own. Both compound. Only one of them compounds in your favour.

None of this means leaving the OTAs. It means running a direct channel beside them, and giving the guest a reason to use it.

A note for developers delivering coastal inventory in Egypt.

For a large share of your buyers, nightly rental is the actual exit. They are not buying a second home, they are buying a yield story. A yield story needs someone to run it on day one, not a WhatsApp group formed six months after handover.

The decisions that make or break operating cost are taken long before anything is furnished. Where laundry lives. How keys are controlled. Whether housekeeping can move through the building without crossing guests. What happens when a family arrives at 1am. Solve those in core-and-shell and they cost almost nothing. Solve them after opening and they cost forever.
