If AI performs well in a prototype, is that enough to take it further? And here's the thing: early results can justify a closer look, but the next funding decision needs clear measures from the outset:

– what AI can improve within a specific process,

– what changes compared with the current workflow or agreed baseline,

– which measurable results confirm that AI is actually improving that process.

In a clinical review workflow, AI may prepare recommendations from a patient’s medical records, but that alone says little about its value in practice. Do they reduce the time clinicians spend reviewing each case? Are they as accurate as the agreed baseline? And which outputs still require a clinician to verify, question, or override them?

Once those measures are in place, the actual impact of AI is much easier to judge. The results help leaders decide whether the gains justify the next stage, what budget it needs, and where human review remains essential.

Is a new system working properly the only sign that a migration has gone well? There is another key question to ask: can the business retire the old environment?

If the previous system still runs critical processes or holds information the new platform depends on, part of the budget still has to go towards keeping it running. Transition period gives the team time to validate the migrated workload and make sure any remaining dependencies and requirements are addressed. At some point, though, the new system has to be ready to stand on its own.

From the planning stage, we need to define what must happen before the business can retire the old environment. This includes moving data, deciding what should happen to each critical process, transferring operational ownership, and planning how the remaining components will be retired.

Teams can then stop maintaining two systems at the same time, remove much of the cost associated with the previous environment, and direct more of the technology budget towards further product development.
