Your plumbing search report says leads are up, but the business feels like it’s standing still.
Here’s one possible reason: four different channels were combined into one number.
Local Services Ads, Google Ads, Google Business Profile, and your website may all involve search, but they do not measure the same strategy.
I’ve seen reports that looked stronger year over year because the company spent more on Local Services Ads. Paid activity increased while the website and Google Business Profile remained flat.
That is not proof that SEO grew.
Start with year-over-year data, preferably quarter over quarter. Compare what each channel produced with estimates scheduled, estimates closed, and service calls.
Then audit the Google Business Profile calls and remove every spam call.
Only after cleaning the data can you decide whether SEO actually stalled.

A really strong month can look pretty sexy in a plumbing marketing report. Then you zoom out to the full quarter and realize the business barely moved.
That’s why I prefer comparing this quarter with the same quarter last year. The 90-day view helps even out weather, seasonality, and market conditions.
From there, compare what marketing produced with what sales closed.
Did the website and Google Business Profile generate fewer opportunities? Or did the sales team’s close rate fall?
Then look at service calls. Customers may be holding onto their money and choosing repairs instead of replacements. Lower replacement revenue does not automatically mean SEO stopped working.
You have to determine whether the problem is marketing, sales, or the economy before changing the campaign.
Read the article before you make a change based on a feeling.

If your office is on one side of the city and the customer is searching on the other, a competitor sitting between you and that customer has an advantage. They are closer. Google sees that.
So when calls start dropping in one area, do not assume the website failed or the SEO team stopped working.
Pull up the map.
Who is showing now?
Where are they located?
Did a new competitor open nearby?
Are they getting reviews faster than you?
For an established company, this may even lead to a conversation about a legitimate second location.

The owner says SEO is down. The report says traffic is fine.
Somebody is missing the real problem.
Before you blame the campaign, compare the same month and quarter from last year. HVAC demand moves with the weather, and a late cooling season can make perfectly good marketing look broken.
Then separate the channels.
-Website and organic search
-Google Business Profile
-Local Services Ads
-Google Ads
-Referrals
Do not roll them into one big number and call it performance.
Next, listen to the calls. Pull out spam, repeat customers, and existing accounts. What remains is the lead volume that actually matters.
If the slowdown is real, then look at proximity, review velocity, and new competitors.
That is the order.
Save this for the next time somebody wants to change the SEO strategy after one slow month.

You think the SEO stalled. Maybe it did.
But before you fire the agency, change the strategy, or throw more money at it, there are five things I would check first:
1. Compare your year-over-year data.
2. Rule out seasonal and market changes.
3. Separate lead performance by marketing channel.
4. Remove spam and verify your reporting.
5. Review your local search environment.
Do you have real year-over-year data? Are you comparing the same quarter from last year? Did the season start late? Are homeowners repairing instead of replacing? Did another channel start carrying more of the lead flow?
And here is the part people miss: organic call reports can look healthy while being packed with spam, repeat callers, and existing customers.
Go through one month of recordings. Mark the junk. Separate the channels. Then look at what is left.
If the numbers still show a plateau, check where your Google Business Profile sits compared with the neighborhoods you want to win. Then check review velocity and new competitors.

When the phone starts ringing less, SEO is usually the first thing people blame.
That's where a lot of expensive mistakes get made.
Before you change anything, look at the data. Don't compare this month to last month. Compare the same month last year. Then compare the same quarter. HVAC is seasonal, so those are the comparisons that actually matter.
Next, figure out what really changed.
Did service calls slow down, or was it only replacements? Did Local Services Ads bring in more leads? Are spam calls inflating your Google Business Profile reports? Are repeat customers being counted as new leads?
If you can't answer those questions, you don't have enough information to diagnose your SEO. You're just guessing.
Once you've ruled those out, take a look at your local search environment. Has a new competitor opened nearby? Has review activity changed? Are you losing visibility because of proximity?
That's how you figure out whether your SEO actually stalled or whether the market changed around you.

A free estimate can fill the calendar with people who were never serious.
When demand is healthy, a small dispatch fee can create commitment before a technician leaves the shop. It helps filter out homeowners collecting free opinions, comparing the lowest price, or booking appointments they were never likely to keep.
The fee does not fix bad targeting, weak offers, or poor dispatch training. You still need to know where the lead came from, what the prospect intended, and whether the channel attracted the right person.
But it gives your team one more qualification step before spending travel time, fuel, and technician capacity on the appointment.
Test the fee carefully, explain it clearly, and track whether booked appointments become better opportunities.

Both can be true.
This carousel shows how to find the real issue. Start with intent. Search leads already have a problem. Meta leads were interrupted and usually need a different offer and more follow-up.
Then diagnose the source.
LSA: service areas, job types, “Other,” and lead ratings.
Google Ads: targeting, search terms, landing page, and offer.
SEO and GBP: qualification before booking.
Meta: offer first.
Direct mail: geography and offer fit.
After that, track qualified leads, booked jobs, sold jobs, and cost per qualified lead by channel.
Do not call the whole marketing system broken because one source is attracting the wrong person.

Your worst HVAC leads may be coming from a channel that is working exactly as designed.
That is why I would not blame Google, Meta, SEO, or direct mail first. I would start with intent.
Someone searching “AC repair near me” already has a problem and wants help now. Someone scrolling Facebook was interrupted by your offer. Those two prospects should not be judged by the same standard.
Then diagnose the channel.
For LSA, check service areas, job types, the “Other” category, and lead ratings.
For Google Ads, review targeting, search terms, landing-page match, and the offer.
For SEO and Google Business Profile leads, strengthen dispatch qualification.
For Meta and direct mail, inspect the offer and the audience.
A deep discount can attract price shoppers even when the campaign is set up correctly.
