Most warehouses think a chargeback costs whatever's on the invoice.

I asked one team to add up everything around theirs.

The invoice said twenty thousand dollars.

That's the number they had been talking about for weeks.

Then we counted the hours their operations manager spent trying to fight it, which was most of a week.

We counted the overtime from the guys digging through phones and emails for photos.

We counted the extra audits the retailer started running on every shipment after that.

Those audits slowed down their dock and cost them more labor every month.

Then there was the contract renewal they lost later that year.

The retailer went with a warehouse that had fewer disputes on file.

By the time we were done, the twenty thousand looked small.

The part that hurt most was what the retailer learned from it.

Once a retailer sees you can't back up your side, they send more chargebacks, because they know they'll stick.

So I tell warehouses to stop looking at chargebacks one at a time.

Each one you can't fight makes the next one more likely.

Cargo theft can happen in broad daylight through a pickup that looks legitimate. When documentation is the weak point, proving who had the right to take the freight becomes critical.

There's a short window when warehouse proof is at its strongest.

It's while the freight is moving.

When a pallet is going onto the trailer or coming off it, you can see the count and the condition right there.

If you capture it in that moment, with a time and a load number, it's hard for anyone to argue with later.

Most teams don't capture it then.

They're busy, the truck is waiting, and the photo gets taken after, if it gets taken at all.

Sometimes it's the next day when someone remembers.

Sometimes it's after a complaint comes in and they're trying to rebuild what happened.

Retailers can tell the difference.

A record made a week later looks like what it is, something put together once there was a problem.

So the warehouse that did everything right ends up looking like it's covering for something.

Fixing this doesn't take more work.

It takes the same work done at a different moment.

The warehouses I see win disputes make capturing the load part of loading it.

Nobody has to remember, because the load can't go out without it.

A photo shows what the freight looked like, but a record proves what happened. Timestamped, shipment-specific documentation is what can stand up in a dispute.

Almost every warehouse manager I talk to tells me the same thing.

"We're covered, the guys take pictures of everything."

I get why they think that.

You can see the pallet in the photo, and you can see it wasn't damaged.

But think about what happens when a retailer disputes that shipment three weeks later.

First, someone has to figure out which phone the picture is on.

Then they have to find it in a camera roll full of other pallets that look the same.

Then the retailer asks when it was taken and which load it belongs to.

A normal phone photo doesn't answer either question in a way they'll accept.

And if the guy who took it quit last month, the photo left with him.

I'm not telling anyone to stop taking pictures.

The pictures just need to be tied to the load the second they're taken.

They need the time and the load number on them.

And they need to be stored somewhere the whole team can pull up.

When it's set up that way, a dispute that used to take two days of digging takes about a minut

The more freight you move, the harder it becomes to prove what happened to one specific shipment. When every load has its own record, finding proof can be as simple as finding one.

When people picture a cargo thief, they picture someone who looks shady.

The ones who are good at it look like the best driver you've seen all week.

He's got a clean vest and a clipboard, and he's friendly and patient.

He knows the load number off the top of his head.

He's done his homework on your warehouse and the carrier he's pretending to be.

Your dock team checks him against what's in front of them, and it all lines up.

They're doing what they were trained to do, which is match the paperwork to the person.

The trouble is, he built the paperwork to match.

So he gets loaded, signs out, and drives away.

The warehouse doesn't know anything is wrong until the real carrier calls.

You can't train people to read minds at the dock.

What you can do is make every pickup create a record the thief can't control.

Photos of the driver, the truck, the plates, and the load, with the time on them and tied to that shipment.

A real driver doesn't care about any of that.

Someone stealing the load cares a lot, because now there's a face and a plate number on file.
