A cowboy hat brand posted on Reddit looking for a Texas 3PL. The responses mostly pointed them in the wrong direction.

Here's the actual framework:

First, the search mistake most brands make: looking for a product-specific 3PL when what they really need is a 3PL with the right capability. Steaming, reshaping, and touch-up work fall under value-added services. An apparel-experienced 3PL with a trained VAS team can handle it.

Second, location matters more if your supply chain runs through Mexico. Being near a major US-Mexico crossing can reduce drayage distance and landed cost.

Third, ask whether your issue is geography or operations. South and Southwest heavy? A single Texas node may work. National brand? You likely need a second node on the East Coast too.

Most founders scaling a consumer brand know when their fulfillment is covered. What's harder to solve is everything around it: supply chain decisions, operational leadership, systems that actually talk to each other.
